KPIs That Matter: How to Choose Indicators That Drive Performance

Many organisations measure everything and manage nothing. The problem is rarely a lack of data; it is a lack of focus. Good Key Performance Indicators are few, owned and acted upon.
Start from outcomes
Ask what success looks like for the customer, the organisation and the team. Indicators should describe outcomes first, then the activities that drive them.
Balance leading and lagging indicators
Lagging indicators (revenue, satisfaction, turnover) tell you what happened. Leading indicators (pipeline, response time, training completion) warn you early enough to act. You need both.
Test each KPI with five questions
- Is it clearly defined, with one agreed formula?
- Does one named person own it?
- Can the team actually influence it?
- Is the data available on time and trusted?
- Will a change in the number trigger a decision?
Keep the list short
Five to seven indicators per team is usually enough. If a KPI has not led to a decision in six months, retire it.
Review the conversation, not just the chart
A monthly performance review should spend most of its time on causes and actions, not on reading numbers aloud.
Well-chosen KPIs align people around what matters. They are also one of the fastest ways to show the value of capability-building investments.
